The Fabric Lanes

Every roll that hits a cutting table arrives by one of four routes. We call them the Fabric Lanes.

They run from lowest commitment and least control on the left to highest control and highest commitment on the right.

Pick your lane first; almost every other decision on this page follows from it.

Lane 1: Stock service (buy what exists)

Stock fabric is material that already sits in a mill’s or supplier’s color library, knitted, dyed, and finished, waiting for a buyer.

Some factories keep a large in-house stock library so brands can skip fabric development entirely.

You choose from what is on the shelf.

That is the whole trade: you give up custom color and custom construction, and in return you get the lowest minimum, the fastest start, and the least risk.

For a first drop or a demand test, this is usually the right lane.

Lane 2: Sourcing agent or converter (buy through a middleman)

An agent or fabric converter sits between you and the mills.

They know who makes what, they consolidate smaller orders, and they handle the finishing and paperwork.

You gain reach into fabrics a single factory may not stock, and you trade away some margin and some direct control.

Agents earn their keep on hard-to-find constructions and on markets you cannot reach alone.

Lane 3: Mill-direct (order dyed-to-spec)

Here you order fabric built to your specification straight from the mill: your weight, your fiber content, and your color dyed to a lab dip.

Control jumps up. So does the minimum, because now a mill has to open a run for you.

This is the lane most established brands live in once a style proves out.

Lane 4: Custom knitting (build from yarn up)

The deepest lane.

You are not buying finished fabric at all; you are commissioning it.

Yarn is selected and booked, and the fabric is knitted to your gauge and construction, then dyed and finished.

You get total control over weight, blend, hand-feel, and stretch.

You also inherit the highest floor and the longest calendar, because the supply chain now starts at the yarn stage, not the fabric stage.

Why the lane matters more than the mill

Founders spend weeks hunting for “the right factory” when the bigger decision is which lane they are in. A vertically integrated factory that knits and dyes in-house can quietly move you between lanes starting you on stock, then developing a custom knit once your volume justifies it without handing you off to a stranger each time.

The Fabric Floor: why fabric minimums dwarf garment minimums

Our MOQ guide introduces the two-floor rule: your real minimum is whichever is higher: the garment floor set by the sewing line or the fabric floor set by the mill.

That guide covers the full picture. This chapter goes deep on the half that surprises people most: the fabric floor.

The garment floor is friendly. A sewing line can be set up for a modest run; across the cluster, we treat roughly 50 pieces per style as a workable garment floor for most apparel and around 100 for outerwear and headwear.

If fabric were free and instant, that is where your minimum would sit.

It is not. Fabric is bought in bulk, and the people who make it need a minimum weight to run at all.

Where the fabric floor comes from

Three separate minimums stack up before a single garment is cut:

  • The dye lot. To hold one consistent shade, a dye house needs a minimum batch. Run less, and the color drifts. Yarn-dye minimums can start around 20 kg per color, while a custom fabric dye run is often quoted at 50 kg or more per color, and a full dyed run can sit near 200 kg before the shade is reliable.

  • The knit or weave lot. Mills weave and knit by the roll, often around 100 meters per roll, and want to run enough to make the setup worthwhile. For woven and knit mills, a fresh custom run frequently starts in the hundreds of kilograms or meters per color.

  • The yarn. For a custom knit, the yarn itself is booked in bulk. Specialty and blended yarns push this higher still, because the chain starts earlier.

Convert those into garments, and the number climbs fast.

Standard bases like a 180–200 GSM cotton jersey have lower minimums because mills produce them constantly.

Specialty constructions of heavy French terry, brushed fleece, or organic or recycled blends carry higher minimums, sometimes translating to several hundred or a thousand-plus garments per color before the fabric even makes sense.

The rule of thumb: the more exclusive the fabric, the higher the floor. A stock jersey in an existing black is almost floorless. A custom-knit heavyweight fleece in a bespoke Pantone can carry a floor of hundreds of units set entirely by the fabric, not by your sewing line.

How vertical integration bends the floor

When knitting and dyeing happen under the factory’s own roof, the threshold for a new color or a non-standard weight can be lower than when the factory has to place a fresh order with an outside mill.

Fewer external minimums to satisfy means the floor moves closer to your garment count.

This is the single biggest reason a vertically integrated partner can quote a smaller custom run than a cut-and-sew shop that buys everything in.

The Fabric Calendar: Stock vs. Custom Lead Times

The Fabric Calendar

Minimums decide whether you can order. The calendar decides when it lands. And fabric is usually the most unpredictable leg of the whole timeline the part that turns a “six-week” order into a twelve-week one.

Those windows are before a single piece is cut. Bulk cutting and sewing then sit on top.

So the fabric route you pick can swing your total delivery by two months.

The “stock is instant” myth

Stock fabric is fast, not instant.

Even shelf-ready material still needs a warehouse pull and transport, so plan a couple of weeks, not a couple of days, once logistics are counted.

The win is that you skip the two big time sinks entirely: the knit and the dye.

Where custom time actually goes

Founders assume the wait is so long. It rarely is.

On a custom route, most of the calendar is spent before cutting booking yarn, knitting greige, approving a lab dip against your Pantone, running the dye, and finishing it.

Rushing any of it is how you get a navy that reads purple in daylight or a fabric that shrinks because it was cut before it relaxed.

The lever you control

You cannot speed up a dye house. You can speed up approvals. Turning a lab dip or a sample around in a day instead of a week routinely saves more calendar time than any factory promise. Decisiveness is the cheapest lead-time reduction there is, and it pairs with a clean tech pack, so fewer rounds are needed in the first place.

The Fabric Standard: locking quality so reorders match

The Fabric Standard

Picking a fabric is not the same as locking one.

A color can drift, a weight can run light, and a fleece can pill after three washes, and if you never wrote down what “correct” means, you have no ground to stand on when bulk arrives wrong.

A fabric standard is the short, tested spec that turns “I want a nice heavyweight fabric” into something a mill is contractually on the hook to hit.

What a fabric standard pins down

Four descriptors define the fabric itself. Get these on paper before anyone quotes.

  • Weight (GSM): grams per square meter. This is the single number that most defines how a garment feels. “Heavyweight hoodie” is not a spec; “380 GSM brushed-back fleece” is.

  • Fiber content of the blend, by percentage (e.g., 80% cotton / 20% polyester). It drives shrinkage, hands, and price.

  • Construction of the knit or weave: single jersey, French terry, loopback, fleece, rib, and twill. Same fiber, different construction, completely different garment.

  • Finished brushed, enzyme-washed, peached, and mercerized. The finish is often what makes a fabric feel premium.

The tests that make it enforceable

Descriptors say what the fabric is. Test targets say whether it passed.

Each property has a published method from AATCC, ASTM, or ISO, so “good enough” becomes a number both sides agreed to in advance.

Name the method and the pass target in your standard:

Weight / GSM

Mass per unit area. Method: ASTM D3776 (or ISO 3801). Set a target GSM with a tolerance band.

Shrinkage

Dimensional change after home laundering. Method: AATCC 135 / wash procedure ISO 6330. A common pass is around ±3% (varies by fabric).

Colorfastness wash

Does color bleed or fade in the wash? Method: AATCC 61 / ISO 105-C06. Rated on a class scale.

Colorfastness  rubbing

Crocking, dry and wet. Method: AATCC 8 / ISO 105-X12. Typical target near dry class 4 and wet class 3.

Pilling

Surface fuzz and pills from wear. Method: ASTM D3512 (random tumble) or Martindale ISO 12945. Acceptance often has a grade of 3–4.

Fiber content

Confirms the blend matches the label. Method: AATCC 20/20A.

You do not need a lab for every drop.

But naming the methods in your spec signals to a mill that you know what a fabric is judged on, which quietly raises the quality you are offered.

Standards bodies like AATCCASTM, and ISO publish the exact procedures behind each one.

The one habit that saves your reorder

Keep the approved swatch, the dye recipe, and the tolerance notes on file physically, not just as a photo.

Color drifts between lots when machinery, raw material, or process conditions change, so every repeat order should be checked against the original sealed standard before bulk runs.

This is the difference between a reorder that matches your first drop and one that quietly ships a shade off.

Chapter 5

The Commitment Test: When to Stay in Stock

The Commitment Test

Custom fabric is seductive. It feels like the “real brand” move.

But custom is a commitment of money, of calendar, and of risk, and committing before you have proof is how first-time founders end up with a garage full of a color that did not sell.

Before you leave the stock lane, run the Commitment Test. Three questions. If you cannot answer a confident yes to all three, stay on the stock for this run and revisit custom on the reorder.

Is this color a brand-defining hero shade you will repeat?

Custom dyeing earns its cost when a shade becomes part of your identity and has to look identical across seasons. For a one-off drop, a close stock color does the job at a fraction of the risk.

Do you have the volume to clear the fabric floor comfortably?

If the custom minimum forces you to buy far more than you can realistically sell, the fabric floor is telling you it is too early. Stock keeps your minimum near the garment floor instead.

Can your launch date absorb the extra weeks?

Custom adds four to eight weeks or more before cutting. If your date cannot move, a stock is not a compromise; it is the only route that hits the calendar.

Stock fabric is the natural home for a first order, a demand test, or a private-label program where speed and low risk beat a bespoke color.

It lets you validate the fit, the price, and the market with real money on the line before you commit capital to a custom run.

Then, when a style proves out, you graduate it into a custom fabric with the confidence to clear the floor.

That staged approach starts small to lower first-order risk, then proves demand before you commit to bulk. That is how disciplined brands scale without betting the company on a single dye lot.

GSM

Greige (grey goods)

Circular knit

Knitting in a tube on a circular machine, the common method for jersey, terry, and fleece.


Single jersey

The lightweight, smooth knit used for most T-shirts.


French terry

A looped-back knit, mid-to-heavy weight, common in sweats and hoodies.


Loopback/fleece

Fleece is French terry with the loops brushed into a soft pile — the classic hoodie interior.


Rib

A stretchy knit used for cuffs, hems, and collars; usually matched to the body fabric.


Finish

Treatment applied after knitting/dyeing, brushing, peaching, enzyme wash, and mercerizing.


Colourfastness

How well a fabric holds its colour against washing, rubbing, and light.


Crocking

Colour rubbing off onto another surface, tested dry and wet.


Pilling

Small balls of fiber forming on the surface with wear graded on a scale.


Hand / handfeel

How a fabric feels to the touch: soft, crisp, dry, papery. Subjective but critical.


Shrinkage tolerance

The agreed allowable dimensional change after washing, e.g. around ±3%.
