Most founders come to embroidery with a picture in their head and no idea which of four processes will make it or why one supplier quotes a chest logo at a dollar and another at four.

The confusion is fair. “Embroidery” isn’t one thing.

It’s a family of four techniques that share a needle and thread and almost nothing else. Flat and 3D puff build the design out of stitches.

Appliqué and chenille build it out of a fabric or yarn layer on the machine, then secures.

Each has a look it owns, a cost curve it follows, and a set of artwork it quietly refuses to do well.

This guide is the definitive version of that decision.

By the end, you’ll know what each type looks like on the body, why the quote moves the way it does, where each one belongs, and how to spec it so the bulk run matches the sample you approved.

It’s written from the decoration side of the floor, the machines, the foam, and the sew-outs, not from a catalog.

01. The four types, side by side:

Start with the look, because the look is what your customer sees and what your artwork has to respect.

Here’s each type, what it does best, and the artwork it can’t hold.

01 · Flush · thread only:

Flat embroidery:

The baseline. A computerized machine stitches thread directly onto the fabric, so the design sits flat and matte against the surface.

It’s the most versatile of the four: it runs on almost any fabric, holds fine detail and small text, layers colors, and survives repeated washing without degrading.

Owns: left-chest logos, sleeve hits, wordmarks with a tagline, anything with internal detail. If you’re not sure which type you want, flat is almost always the correct default.

Won’t do: nothing; really, the only “weakness” is that it’s flat. If you want dimension or a statement texture, you’ve left flat’s territory.

02 · Raised ~⅛” · foam under thread

3D puff embroidery:

A layer of foam is laid under the stitches; dense satin stitches compress and cap it, and the trapped foam pushes the design up off the fabric roughly an eighth of an inch of relief.

The result reads bold and premium, which is why it dominates streetwear caps and structured pieces.

Think single-letter baseball caps; that’s puff done right.

Owns: cap fronts, structured snapbacks, bold block lettering, thick icons, and single-letter monograms.

Retail and premium merch where the tactile hit is part of the value.

Won’t do: fine detail, thin scripts, small text, high-contrast serifs, or the interior holes of letters like e and a. The foam blurs anything delicate.

A common professional fix is to run the thick parts in a puff and drop the thin parts to flat in the same design.

03 · A fabric layer · stitched down:

Appliqué:

Instead of filling an area with thread, a piece of fabric is cut to shape, placed on the garment, and secured with a stitched border.

The design gets a subtle dimensional, textured quality, and, crucially, the fabric does the work the thread would otherwise have to do.

That makes appliqué the economical choice as designs get large.

Owns: big chest blocks, large back graphics, collegiate numbers, and anything over about six inches where a solid thread fill would be slow and expensive.

Won’t do: small text or intricate logos; the cut edge and border stitch need room. Under about half an inch of detail, use flat.

04 · Tallest pile · looped yarn

Chenille

Built from looped yarn on a felt base, then the loops are snipped to give the soft, fuzzy, high-relief surface everyone recognizes from a varsity letterman jacket.

It’s the tallest and most tactile of the four, and it’s almost always made as a patch and then applied. Bold from across a room; nostalgic up close.

Owns: varsity letters and numbers, mascots, large initials, statement collegiate branding, and retro-leaning capsules.

Won’t do: Anything with detail. Chenille likes big, confident, one- or two-color shapes and behaves worse the more you ask of it.

It’s also heavier on large placements; the bulk can pull on the garment over time.

One structural point that trips founders up: puff, appliqué, and chenille are all “specialty” processes on the floor.

Flat runs on a standard multi-head machine.

The other three add steps: foam and capping for puff, cutting and bordering for appliqué, and yarn looping and often patch-making for chenille, and those steps are where lead time and cost enter.

It also means not every one of the four is done on the same line or even in the same building.

02. Why stitch count drives cost:

Here’s the single fact that explains almost every embroidery quote you’ll ever get: you are not paying for the size of the design. You’re paying for machine time, and machine time is stitches.

The Stitch Clock:

Every embroidery machine runs a clock, and the clock is measured in stitches, not inches.

A small, dense, seven-color crest can carry more stitches and more thread-change stops than a larger but simpler two-color wordmark.

That’s why a tiny logo sometimes costs more than a big one and why “just make it smaller” rarely saves money the way founders expect.

Across the industry, embroidery is priced somewhere around $0.50 to $4.00 per 1,000 stitches, most commonly landing between $1 and $3, before you add the garment.

A small left-chest logo might be 5,000 stitches; a detailed back piece can run 15,000 or more.

The three things that move the count and, therefore, the price are the following:

01. Stitch count and density:

More area, more detail, and denser fills all mean more stitches.

Dense, high-coverage designs also burn thread and wear the machine faster, which shops price in.

Simplifying artwork and reducing fill is the most direct way to bring a quote down.

02. Color changes:

Most base pricing includes up to about six thread colors.

Every additional color means the machine pauses, the thread is swapped, and tension is re-checked; that time gets billed.

Puff is usually held to two colors for exactly this reason, plus the foam’s own limits.

03. Digitizing the one-time setup:

Embroidery doesn’t run from a JPG.

Your artwork has to be digitized: converted into a stitch file that maps every stitch, direction, density, and sequence.

That’s a one-time fee, commonly $20-$100 depending on complexity, and the file is yours to reuse on every reorder.

Cheap auto-digitized files are where puckering, thread breaks, and blurry text come from; this is not the place to save $30.

The exception that proves the rule appliqué. Appliqué stops the clock.

Because a cut piece of fabric fills the area that thread would otherwise stitch, appliqué slashes the stitch count on large designs.

Independent comparisons put appliqué around $1-$3 per square inch against roughly $2-$5 per 1,000 stitches for embroidery, and on large back pieces, appliqué has been shown to cut both production time and cost by a third or more.

The bigger and simpler the graphic, the more appliqué wins.

One thing this chapter deliberately doesn’t cover: your overall order minimums and how decoration cost sits inside the total unit cost.

03. Placement and size limits:

Every embroidery placement has a physical ceiling, set by the hoop or the cap frame and by the garment area itself.

Push past it, and the machine simply can’t reach, or the design distorts.

Here are the placements founders actually use and the working size limits for each.

Beyond the footprint, each type has its own internal limits, the smallest thing it can render cleanly:

  • Flat holds the finest detail. Individual elements down to roughly 0.05″ wide are workable, and small text is fine within reason.

  • 3D puff has strict geometry. Line thickness needs to be about 0.2″–0.5″ (elements narrower than roughly 6 mm can’t hold the foam), with clear spacing between raised areas. Minimum clean letter height lands around a quarter-inch, and bolder is always safer. Thin scripts and micro-serifs will fail.

  • Appliqué needs room for the cut edge and border of thick, bold shapes over about six inches, not fine text.

  • Chenille is the most limited: big, confident letters and shapes only.

The practical rule: decide the placement and the type before the artwork is finalized, because the placement’s size ceiling and the type’s detail floor together define what your design is allowed to be.

Designing first and choosing placement later is how founders end up redrawing.

04. Durability and feel by fabric:

The same design on two different fabrics can come out crisp on one and puckered on the other.

The difference is almost always the backing, the stabilizer behind the fabric that holds the stitches in place, and matching it to the fabric is the quiet skill that separates a good decorator from a cheap one.

The Backing Rule:

Stretchy, unstable fabric needs cutaway backing; it stays behind the stitches permanently and holds them in register through wear and washing.

Stable, firm fabric can take tearaway backing, which is removed after stitching for a softer hand.

Get this pairing wrong, and a logo on a soft knit will pucker, shift, or “gap” within a few washes.

Feel and hand:

Embroidery adds stiffness that’s unavoidable and part of why it reads as quality.

But density is a dial: an over-dense fill on a soft tee turns a logo into a stiff plaque.

On lighter fabrics, a slightly looser design keeps the hand comfortable.

Puff adds the most structure; chenille adds the most weight.

Washing and lifespan:

For most of the four, embroidery outlasts print; stitched thread doesn’t crack or fade the way a print can, and it holds up through repeated laundering when backed correctly.

The one asterisk is chenille: its yarn pile sheds and flattens with heavy washing, which is exactly why full chenille pieces are treated as statement garments rather than daily-wear workhorses.

If a customer will wash it weekly, steer away from full chenille.

05. Specing embroidery correctly:

A great embroidery result is decided before a single stitch runs in how you spec the job.

Ambiguity in the spec is where samples go wrong and reorders drift.

Here’s what a clean embroidery spec contains.

Supply a stitch file, not a picture:

As covered in the cost chapter, embroidery runs from a digitized file, not a JPG or PNG.

If you don’t have one, your manufacturer will digitize it for you, but you should know it’s a one-time cost per design per type.

A flat file and a puff version of the same logo are digitized differently, so converting between them means re-digitizing.

Spec thread by code, not Pantone:

This is the mistake that catches nearly everyone.

Embroidery thread is matched to a physical thread chart, Madeira, Isacord, or Robison-Anton numbers on the chart’s Pantone chart.

Thread colors and print numbers don’t map one-to-one, and “match this Pantone” leaves your decorator guessing.

Ask for the thread brand’s color card and choose from it.

If brand-color accuracy matters, approve the actual thread against your reference.

Put the details in the tech pack:

Your embroidery spec should state, at minimum:

  • Type: flat, puff, appliqué, or chenille (and which parts, if mixed).

  • Placement and finished size (width × height).

  • Thread colors by code.

  • Backing, if you have a preference.

  • For puff: foam color (match it to the thread) and minimum letter height.

  • For appliqué/chenille: the fabric or yarn color and the border stitch color.

Approve a physical sew-out before the bulk: This is the single most important step and the one most likely to be skipped under a deadline.

A stitched sample on the actual fabric, not a screen mockup, shows you how the type really behaves: whether the puff holds, whether the small text is legible, or whether the density is right for the hand.

Puff, appliqué, and chenille all look different in thread than they do on a monitor. Slegible, or the sew-out, and bulk have something real to match.

On minimums: embroidery is decoration applied to a garment, so it rides on the garment run rather than carrying a wholly separate minimum.

Common questions

A flat is usually the cheapest for small logos because it uses the least machine time.

For large designs, the answer flips: appliqué often beats flat because cut fabric fills the area that thread would otherwise stitch, cutting stitch count and machine time.

It’s possible but not ideal. Puff needs a stable base to hold the foam and stitch tension, which is why it lives mostly on caps and structured pieces.

On soft single-jersey tees, it tends to pucker.

For dimension on a tee, flat with a heavier thread or an appliqué is a safer call.

Embroidery is priced by stitch count, not footprint.

A small, dense, many-colored logo can carry more stitches and more thread-change stops than a larger, simpler one.

Complexity, density, and color count move the number as much as size does.

Both add a fabric or yarn layer instead of filling with thread.

Appliqué stitches a flat, cut fabric shape onto the garment for bold graphics.

Chenille builds a raised, fuzzy pile from looped yarn, the classic varsity-letter texture.
