Two buyers can order the same hoodie blank and receive two completely different products.

One looks crisp and new.

The other looks like it was pulled from a thrift rack in 2003.

Nothing changed in the cut, the fabric, or the stitching.

The only difference was the wash.

Garment washing and garment dyeing are where streetwear gets its character.

They are also where most ordering mistakes happen because the finish is invisible on a tech pack and easy to under-specify.

A line that reads “wash: vintage” can come back five different ways, and every one of them is technically correct.

This is the complete guide to the five finishes we run most often: stone wash, enzyme wash, acid wash, pigment dye, and garment dye.

We’ll start with the basics: what a wash even does, then go process by process, line them up side by side, and finish with the practical part: variance, cost, and lead time.

By the end, you’ll be able to spec a wash the way you’d spec a fabric weight.

Read it top to bottom the first time.

Chapter 01

Wash vs. dye: the distinction that trips everyone up

Before you compare washes, you need to know what bucket each process is in.

Some change the color a fabric already has.

Others put the color in.

Mixing the two up is the single most common source of confusion on a wash spec.

Here’s the clean way to think about it.

A dye adds or sets color.

wash alters a fabric and the color already on it through abrasion, enzymes, or bleach.

Garment dye sits in both worlds, which is exactly why it gets its own chapter later.

The four things you can do to a finished garment:

  • Mechanical washes: stone wash. Stones and tumbling physically abrade the surface to fade and soften it.

  • Enzyme washes: (bio-wash). Enzymes eat a thin layer of surface fiber to smooth, soften, and gently fade.

  • Chemical washes: acid wash. Bleach or oxidizers strip color in a sharp, high-contrast pattern.

  • Coloring processes: pigment dye and garment dye. Color is added to the constructed garment, not just altered.

One more term worth nailing down: greige (also “PFD,” prepared-for-dye) means undyed, finished fabric.

Garment dyeing starts from greige.

A normal wash starts from already-dyed fabric.

Knowing which one your order begins with tells you what’s even possible.

Specify it like this:
 

On your tech pack, separate two fields:

Base color (how the fabric arrives) and finish (what we do to it).

“Black fleece, enzyme washed” and “PFD fleece, garment-dyed black” are not in the same order, and they don’t cost the same.

Chapter 02

The three levers: color, hand feel, and shrinkage

Every wash pulls on the same three levers.

Once you can read a finish in these terms, you can compare any two processes, and you can catch the trade-offs before they show up in your bulk.

1. Color:

This is the obvious one.

A wash can lighten, mottle, tone down, or completely recolor a garment.

Mechanical and chemical washes remove color.

Pigment and garment dye add it.

The key question is whether the result should be even or deliberately uneven and how much spread you’ll accept either way.

2. Hand-feel:

Handfeel is how the fabric feels in the hand: soft, crisp, dry, and broken-in.

Wet processing almost always softens.

Enzyme and stone washes break down surface fiber so a stiff blank turns supple.

Harsh chemical washes can do the opposite and leave a garment dry or rough if it isn’t neutralized and softened properly afterward.

3. Shrinkage:

This is the lever buyers forget, and it’s the one that gets orders rejected.

Any wet, hot, tumbling process relaxes the fabric and pulls it in.

Garment dye shrinks the most because the whole sewn garment goes through a full dye bath.

  • Patterns must be cut oversized to land on-spec after washing.

  • Your measurement chart must state whether numbers are pre-wash or post-wash. Post-wash is what the customer actually receives.

  • More aggressive washes mean more shrinkage to engineer around and slightly more size variation across the run.

The question that prevents 80% of fit complaints:
 

Ask your manufacturer one thing:

“Are these finished measurements after the wash?”

If the answer is anything other than a confident yes, your size run is at risk.

The fourth factor: your fabric

The same wash behaves differently on different fabrics.

This is why you can never trust a wash sample done on someone else’s blank; it has to be tested on yours.

  • Cotton content. Enzyme and stone washes act on cellulose, so the more cotton in the blend, the stronger the effect. A high-poly fleece fades and softens far less.

  • Fabric weight. A heavy 400 gsm loopback takes abrasion differently from a light 280 gsm French terry. Heavier fabric can stand up to stones; lighter fabric distresses faster and can over-thin at stress points.

  • Construction. Brushed-back fleece, loopback terry, and jersey each respond differently to the same bath surface. Texture changes how fade reads.

  • Trims: Polyester thread, woven labels, and elastic don’t take cotton dye or fade the way the body does. Plan tonal vs. contrast on purpose.

The rule that follows from all of this:

sample the wash on your exact fabric, weight, and construction every time. A finish is a fabric-plus-process result, never just a process.

Chapter 03

Stone wash:

The original distressing process.

Garments are tumbled with pumice stones in industrial washers.

The stones beat against the fabric, abrading the surface, fading the color, and softening the hand.

It’s the look that built vintage denim, and it translates straight onto heavyweight fleece.

What it does:

  • Color: an overall faded, worn-in look. Edges, seams, and high points lighten most, giving natural contrast.

  • Hand-feel: noticeably softer and broken-in straight away.

  • Shrinkage: moderate relaxation shrinkage from the heat and agitation pattern up accordingly.

Where it shines:

Heavyweight hoodies and vintage-leaning fleece sets.

If you want a garment that reads “already lived-in” the day it ships, stone wash gets you there fast.

The trade-offs to know:

  • Stones are abrasive to everything: drawcords, ribbing, prints, and the machines themselves.

  • Grit can lodge in pockets and seams, so a thorough rinse-out matters.

  • Heavier garments need a strong fabric and well-bartacked stress points, or distressing turns into damage.

Pair it with

Stone wash and prints don’t always get along. If you’re running screen or puff prints, ask for a sample through the wash before bulk abrasion can age a print in ways you may or may not want.

On fleece specifically:

Stone wash was born on denim, but it’s a strong move on heavyweight fleece.

The brushed surface catches abrasions and develops a soft, cloudy fade that reads as genuinely vintage.

Two things to watch: keep the base fabric robust so seams and cuffs don’t thin out, and bartack your stress points well.

On lightweight terry, dial the stones and time down, or switch to enzymes to avoid over-distressing.

Chapter 04

Enzyme wash (bio-wash):

The modern, controllable cousin of stone wash.

Instead of stones, the bath uses cellulase enzymes that digest a microscopic layer of surface cotton fabric.

The result is a clean, smooth, very soft surface with subtle fading and far less collateral damage.

What it does:

  • Color: a gentle, even fade much subtler than stone or acid.

  • Hand feel: this is its headline. Exceptionally soft, smooth, “bio-polished.” It also removes surface fuzz and reduces future pilling.

  • Shrinkage: mild and predictable.

Why buyers love it:

  • Control. Enzyme strength and time dial the effect up or down precisely. Easy to repeat batch to batch.

  • Gentle. No stones means less wear on garments, trims, and machines and far less grit.

  • Cleaner pilling. Removing surface fiber up front means the finished hoodie pills less in the customer’s wardrobe.

Good to know:

Enzyme and stone aren’t either/or.

A bio-stone wash combines both stones for character and enzymes for softness when you want distressing and a premium hand at once.

There are also acid- and neutral-type cellulases; the neutral type is gentler on indigo and color, and the acid type is more aggressive.

Your manufacturer picks based on the fabric and the look.

Chapter 05

Acid wash (snow/moon wash):

The loudest finish on this list.

Despite the name, the classic process isn’t really about acid; it’s pumice stones soaked in a strong oxidizer (chlorine bleach or potassium permanganate) tumbled with the garments.

The bleach strikes wherever a stone touches, leaving a sharp, mottled, marbled “snow” effect.

What it does:

  • Color: dramatic, high-contrast, and uneven. White-ish blotches over the base color, the signature snow pattern. No two pieces are identical.

  • Hand-feel: can stiffen if the garment isn’t fully neutralized and softened afterward. A good wash house always neutralizes the oxidizer.

  • Shrinkage: moderate, similar to stone.

Where it shines:

Y2K and retro streetwear.

Acid wash is having a real moment again, and it reads instantly as a throwback.

It’s a bold brand statement, not a quiet, basic one.

The trade-offs to know:

  • Variance is built in. The pattern is random by design; you cannot get two identical pieces, so it must be sold and inspected that way.

  • Harsher chemistry. Strong oxidizers are tougher on fabric and need responsible handling and effluent treatment. Ask about both.

  • Color base matters. The drama depends on a base color with enough depth to bleach back from.
Approve a range, not a sample

For acid wash, never approve one piece. Approve a “lightest acceptable / heaviest acceptable” pair. Anything between those two is a pass see Chapter 09.

Chapter 06

Pigment dye & pigment wash:

The washed-down, lived-in color you see all over premium streetwear.

Pigment dye works differently from normal dye: instead of penetrating the fiber, pigment particles are bonded to the surface with a binder.

That surface-only bond is the whole personality of the finish.

What it does:

  • Color: soft, muted, vintage. Pigment colors read dusty and washed rather than rich and saturated. Because color sits on the surface, it abrades at seams and high-wear points over time; thus, intentional fading is the look people pay for.

  • Hand-feel: soft and broken-in after the process.

  • Shrinkage: moderate; it’s a full wet process.

The honest trade-offs:

  • Lower colorfastness. Surface pigment crocks (rubs off) more than fiber-penetrating reactive dye, especially early on and in deep shades. Set this expectation with your customer in writing.

  • More variance. Batch-to-batch and within-garment variation is higher and is part of the aesthetic, not a defect.

  • Shade discipline. Lighter and mid-tones behave better than very deep pigment shades.
When to choose pigment

Choose pigment when you want that faded, sun-bleached, “owned it for years” character, and your customer understands it will keep evolving.

Avoid it when you’ve promised crisp, stable, high-saturation color.

Colors that work and ones that fight you:

Pigment dye flatters some palettes and fights others.

The sweet spot is earthy, muted, and mid-tone: washed black, faded olive, clay, sand, dusty navy, and vintage grey.

These read intentionally even as they age.

  • Best: earth tones and mid-shades, where fading looks are designed.

  • Handle with care: very deep, rich shades that crock more and show wear fastest.

  • Hardest: bright, clean, “true” colors; the pigment’s dusty character pulls against them.

Chapter 07

Garment dye and why tonal sets need it:

Garment dye flips the usual order of operations.

Instead of dyeing yarn or fabric and then sewing, you sew first from greige (PFD) fabric and then dye the finished garment as one piece.

That single change unlocks the richest washed color, the softest hand, and one capability nothing else can match: perfectly matched sets.

What it does

  • Color: deep and even or beautifully washed and tonal; both are on the menu. A subtle vintage character comes free with the process.

  • Hand-feel: excellent. The full wet process leaves a soft, broken-in hand.

  • Shrinkage: the highest of any finish here. The whole sewn garment shrinks, so patterns must be engineered oversized. This is non-negotiable.

Why tonal sets need it:

This is the part to underline.

A hoodie is built from many components: body fleece, ribbing, hood lining, a drawcord, and sometimes a contrast pocket bag.

Those parts are often different fabric lots.

Dye them separately, and the tones drift; the ribbing reads slightly off from the body, and the matching sweatpants read off from the hoodie.

Garment dye solves this in one step.

Every component goes into the same dye bath at the same time, so they all come out the same tone.

Dye the hoodie and the sweatpants together, and the whole set matches perfectly.

For coordinated “coord” sets, the backbone of modern streetwear drops; that’s the only reliable way to get a true match.

The trade-offs to plan for:

  • Shrinkage engineering. Patterns are cut larger; samples must be approved post-dye.

  • Trim behavior. Polyester sewing thread and some trims won’t take cotton dye the same way. Decide up front: tonal thread (dyes with the garment) or deliberate contrast thread.

  • Bath-to-bath variance. Different dye lots can drift slightly in shade; approve a tolerance range.

  • Cost & minimums. Dye baths carry minimums and add real cost and time. See Chapter 10.
The rule of thumb

Need a matched set, a true vintage hand, or a washed tonal color across multiple pieces? Garment dye. Need crisp, repeatable, high-saturation single colors at the lowest cost? Piece-dyed fabric is usually the smarter call.

Chapter 08

All five, side by side:

One screen, every finish. Use this when you’re choosing a direction for a line or briefing a customer. The figures below are ranges for planning; confirm exact numbers against the spec for your fabric and order.

How to read it

If softness is the priority, enzymes win. If you want a loud, instantly vintage statement, acid. If you want lived-in color that ages, use pigment. If you want matched sets and the richest washed tone, get garment dyed. Stone sits in the middle as the classic all-rounder for distressed fleece.

Chapter 09

Managing intentional color variance:

Here’s the thing nobody tells first-time buyers: with washed and dyed goods, variation is not a defect. It’s the nature of the process.

The skill isn’t eliminating variance; it’s agreeing on how much is acceptable, in writing, before bulk runs.

Pigment dye, garment dye, and acid wash all vary from piece to piece and batch to batch.

If you approve a single sample and then expect 500 identical units, you’re setting up a dispute. Handle it like a pro instead.

Approve a range, not a point:

  • Sign off on a “lightest acceptable” and “heaviest acceptable” standard for two physical samples that bracket the spread.

  • Anything that falls between them passes. Anything outside fails. Simple, fair, and defensible at inspection.

  • For garment dye, approve lab dips with a stated tolerance, not an exact-match promise.

Put it in the order, not just the conversation:

  • State on the PO that the finish is variable by nature and reference the approved standards.

  • Note within-garment variance for pigment and acid (the body and sleeves may differ slightly) as expected, not as a fault.

  • Give your end customer the same heads-up. Most returns come from surprise, not from the variance itself.
Ties into your QC

At inspection, a variance that sits inside the approved range should never be logged as a defect. Build that rule into your AQL standard so the inspection team and the wash house are judging against the same sealed samples. See our QC & AQL inspection guide.

How sealed standards actually work:

A “sealed sample” is a physical reference both sides sign and keep. It removes opinion from the conversation.

For dyed goods, this usually means two or three pieces, a target, and the acceptable extremes sealed in a bag and dated.

  • Lab dips first. For garment dye, approve small fabric swatches dyed to your target before any garment goes in the bath. Cheaper to redo a swatch than a production lot.

  • Then a bulk standard. Once production color is confirmed on real garments, seal that as the shipping standard.

  • Light source matters. Approve color under a known, consistent light (D65 is common). A shade that matches by window light can drift under store lighting due to “metamerism.”

Chapter 10

How washes add cost and lead time:

Every finish is an extra trip through the wash house. That means extra handling, water, energy, labor, QC, and some yield loss to rejects. None of it is free, but knowing where the cost lives helps you budget and avoid surprises.

Where the cost comes from:

  • Process steps. A wash adds a full cycle: load, treat, neutralize, rinse, soften, dry, and re-inspect.

  • Yield loss. Aggressive finishes reject a few pieces. That loss is priced into the unit.

  • Engineering. Garment dye needs oversized patterns and post-dye sampling and more development work up front.

  • Minimums. Dye baths run efficiently only at volume, so garment dye and pigment carry order minimums per color.

Rough planning guide:

The numbers below are directions, not a quote. Your actual cost depends on fabric, color, volume, and target look.

How to keep costs down:

  • Commit to volume per color. Hitting dye-bath minimums is the single biggest lever on garment-dye costs.

  • Pick the lightest finish that gets the look. If an enzyme gets you 90% of the way, you rarely need stone.

  • Lock the standard early. Re-sampling a wash mid-order is where lead times quietly blow out.

  • Build the wash into your timeline from day one, not as an afterthought once production is “done.”

The costs that hide in the timeline:

The unit price isn’t where wash budgets usually break; the schedule is.

Sampling rounds, lab-dip approvals, and a re-wash after a rejected standard each cost days, and those days compound against a drop date.

Two habits protect you: front-load the development so color and look are sealed before bulk starts, and order trims and fabric early so the wash house isn’t waiting on components.

A finish that’s planned is cheap.

A finish that’s rushed gets expensive in rejects and air freight.

Chapter 11

Choosing the right wash for your line:

Pull it together with a simple decision path. Start from the look and the promise you’re making to your customer, and the right finish usually picks itself.

Start with the outcome you want:

  • “I want the softest possible hand.” → Enzyme wash.

  • “I want distressed, vintage fleece.” → Stone wash (or bio-stone for softness too).

  • “I want a loud Y2K throwback.” → Acid wash.

  • “I want faded, lived-in color that ages.” → Pigment dye.

  • “I want a matched hoodie and sweatpants set.” → Garment dye.

  • “I want crisp, repeatable, saturated color, the cheapest.” → Skip the wash; use piece-dyed fabric.

Then pressure-test it against three questions:

  1. Can your customer accept variance? If not, steer away from acid and pigment.

  2. Does your timeline have room? Garment dye needs the most runway.

  3. Have you sampled it on your actual fabric? Always. The same wash behaves differently on different blends and weights.
The one habit that prevents most mistakes

Approve a physical, washed sample on your real fabric, and approve a range, not a single piece, before you greenlight bulk. A tech-pack word like “vintage” is not a spec. A sealed sample is.

Five mistakes we see most often:

  1. Approving an unwashed sample. The blank looks great; the washed bulk looks different. Always approve the finished state.

  2. Using one word as a spec. “Vintage,” “washed,” and “distressed” mean five different things. Pin it to a sealed sample.

  3. Quoting pre-wash measurements. The customer receives post-wash sizes. Grade and state them that way.

  4. Treating natural variance as a defect. Approve a range up front so inspection isn’t a fight later.

  5. Bolting the wash on at the end. It’s a process with its own time, and minimums; plan it from day one.
